From Manual to Automated: Your First AI Workflow

From Manual to Automated: Your First AI Workflow

Every SME has processes that consume too much time: typing up orders, checking invoices, copying data. This guide shows you how to identify, plan, and automate your first process.

What Is an AI Workflow?

An AI workflow is an automated sequence of steps that were previously performed manually. Unlike classic automation (if-then rules), an AI workflow can process unstructured data, make decisions, and learn from experience.

Example: Classic automation can forward an email if it contains the word "order." AI automation can understand the email content, extract the order data, follow up with the customer for missing information, and create the order in the system, regardless of how the email is worded.

Choosing the Right Process

Not every process is suitable for automation. Ideal candidates have these characteristics: They occur frequently, at least 20 times per week. The individual steps follow a recognizable pattern. The process requires little creative thinking but a lot of care. Errors in the process have noticeable consequences (costs, customer loss, time loss).

From our experience, the five best first projects are: order processing (email to order), invoicing (service report to invoice), document routing (assigning incoming mail to the right recipient), status inquiries (automatically answering customer questions about order status), and appointment confirmations (automatically confirming booking requests and sending reminders).

Documenting the Process

Before you automate, you need to understand the process. Sit with the employees who perform the process daily and document every single step. Use a simple framework: Trigger (what starts the process?), Input (what data comes in?), Steps (what is done in what order?), Decisions (where must a choice be made?), Output (what is the result?), Exceptions (what happens when something unusual occurs?).

That last point, exceptions, is critical. 80% of a process runs according to pattern, but the 20% exceptions cause 80% of the effort. List all exceptions and decide for each: can AI handle this, or does it need a human?

The Building Blocks of an AI Workflow

A typical AI workflow consists of five building blocks: The trigger starts the workflow: a new email, a form submission, a database change, or a schedule. The data processor extracts relevant information from the input: from an email, the customer number, order items, and delivery address. The AI decision makes decisions based on the extracted data: Is the order complete? Is the customer known? Is there inventory? The action executes the next step: create order in the system, send confirmation email, perform inventory booking. The escalation routes unclear cases to a human, with the complete context so the employee can decide quickly.

Define Success Criteria

Before starting, define measurable goals. Good success criteria for the first AI workflow are: automation rate (target: 70-90% of transactions without human intervention), processing time (target: 80% faster than manual), error rate (target: at least as good as manual, ideally 50% fewer errors), and employee satisfaction (target: the team rates the solution as a work improvement).

Implementation: Step by Step

Weeks 1-2: Analysis and design. Document the current process, identify automation opportunities, define escalation rules, and design the target workflow.

Weeks 3-4: Build and integration. Build the AI workflow, connect it to your existing systems, and test with historical data.

Weeks 5-6: Parallel operation. Run the AI workflow and the manual process in parallel. Compare results and adjust.

Weeks 7-8: Go-live and monitoring. Deactivate the manual process and closely monitor the AI workflow. Respond to exceptions and optimize.

Common Pitfalls

From our experience, first AI workflows most commonly fail due to three things: First, too many processes at once. Start with a single workflow and perfect it before tackling the next. Second, too little parallel phase. Two weeks of parallel operation is the minimum, four is better. Your team needs time to build trust in the automation. Third, insufficient communication. If your team does not understand why the process is being automated and how to handle exceptions, the solution will fail.

Next Steps After the First Workflow

When your first AI workflow runs successfully, you have the foundation for further automations. Experience shows: after the first success, team acceptance increases dramatically. Employees come with their own ideas about which processes could be automated next. Use this momentum and plan the second workflow while the enthusiasm is fresh.
